RED INTUITION PROCESS
We practise a
disciplined approach to project management and
development. This 6-phase approach allows for proper checks and safety
nets to ensure that the project is delivered on brief, on budget, and
on time.
Overall, our implementation approach will be to leverage on our
insights into the clients business user requirements, workflow,
operations, and other enterprise factors, in order to jump-start and
accelerate the actual development work.
In order to keep development costs down, without sacrificing manpower
and expertise, we will have to stick studiously to our project
management approach. While the actual project schedule will have to be
scoped out in detail with the client, the ultimate objective is to
ensure that from the very first week of development, all parties know
exactly what deliverables are due and when. Milestones, barriers and
gates will all be obvious and made known during the planning phase.
Our project management approach is delivered in five phases namely;
DISCOVERY, DESIGN, DEVELOP, LAUNCH & MANAGE.
In the DISCOVERY Phase we will under take a “User
Requirements Analysis” to find out background information,
objectives, stakeholders and their needs, web applications required,
design guidelines, corporate identity to guide us, existing hosting or
requirements. Upon completion we will draft out either a quotation and
timeline or a full proposal. The proposal will cover all aspects of the
project from suggested Strategy & Methodology, Web Design, Site
Architecture, Content Development and/or Management, Application
Features, Hosting, Fees, Timeline, Team & CV’s and
Reference Projects. Generally the objectives, scope and deliverables
will be formalised. Upon client sign off, we will proceed to the PLAN
Phase.
The PLAN Phase will typically mean that the client has either expressed
interest and has signed an MOU or actually signed-off the quotation,
with the intention of finalising the proposed solution. This is where
the selected project team would meet in a “Kick
Off” meeting where all parties will meet for the first time
or 2nd time. In this session we will finalise the strategy, sitemap,
application features and hosting details. Once all parties are
agreeable we will then move to the DESIGN Phase.
In the DESIGN Phase Red Intuition will start on revising the initial
design mockups or web interfaces and also fine tune the data schema and
web application via a visual working proto type. Upon completion we
would then apply our Usability checklist to ensure it conforms to web
standards as much as possible.
Very quickly, after 2nd or 3rd round edits and the final templates are
signed-off, the programmers will freeze the database schema and start
development on the production server in the DEVELOP Phase. Throughout
the development period, often on a weekly basis, the PM will take the
client through whatever has been developed application wise. Typically
a change request form is required if severe changes are required.
Upon completion the project will move into the LAUNCH Phase which may
take 1 to 2 weeks for larger projects or 2-3 days for smaller projects
with single applications. Often the site will be live, however, the
index page will be hidden until client sign-off.
The first task will be for the webmaster to conduct a basic QA
Checklist (available upon request) which will then be checked by the
PM. Once completed we will conduct a backend SIT with our clients
technical team. Once this is tested we will send the client an email to
explain the User Acceptance Test document (UAT) and how it will be used
during the UA Testing, lasting typically 2-4 hours. Once the 2nd UAT
session is completed (often on the 2/3 day) we will complete the last
UAT. Normally we will have anywhere up to 2 UAT’s before the
client signs-off the entire project and our 90 day warranty kicks in.
This is followed up with one final SIT. Once signed off, we will then
proceed to change over the index file so the site becomes available to
the public.
Once the site is clear, we will proceed to complete all the documents
required by the client before the project is started, such as Style
Guide and/or User Guides.
Should the client engage our MANAGED Services we will again sit down to
scope out the daily/weekly/monthly maintenance requirements. It is Red
Intuition’s specialty to manage our clients sites after
launch covering strategy, content updating and server maintenance.
